Salon 004 – A check-in on Commerce in the Agentic Age

A year on from the hype, what’s actually happening on the front line?

Agentic commerce has had twelve months of prediction and handwaving. This Salon is a check-in.

What are retailers seeing in their own data right now? What have they actually changed, and what’s still just a slide in someone’s deck? We’ll compare notes on where agents are showing up in real transactions and where the leakage and friction really sit. Then we’ll talk about what the next six months genuinely calls for: reading customers’ signals correctly, balancing our own learning against our teams’, and navigating the organisational change agentic commerce demands, all while keeping commercial performance on track.

It’s a fact-powered, experience-sharing, question-exploring session, off the record and peer-driven. Cross-sector attitudinal insight from RetailX’s Leadership Barometer sits alongside large-scale customer payment data from across the wider market, giving the room a mix of hard facts, fresh stimulus and real experience to work from.

About this Salon

A reminder: RetailX Salon is our quarterly, off-the-record series for commercial leaders in digital D2C. Full detail on the series is at retailx.net/salon. Salon 004 draws on the same cross-sector reach as CustomerX, spanning the 14 D2C sectors from retail to travel via grocery and health, and opens a two-part arc on agentic commerce that continues later in the year.

What we’ll discuss

The Salon runs as two discussions, with table rotation between them.

Discussion 1: The Agentic Customer

The shopper is supposedly running software of her own. But is she? We’ll look at how the approach path to our product and basket is changing, and how to behave when we meet an algorithm rather than a human at the basket. Fraud, consent, brand values, data exchange and trust all shift at once. And we’ll ask why so many hard-won conversions still leak away at the very last step, in ways that look like retailer failure but often aren’t.

Discussion 2: The Flexible Business

Optimised systems are brittle by design. As agentic commerce accelerates, how do we as commercial leaders build self-healing, adaptive infrastructure without giving up the scale efficiency we’ve spent years building? And how do we lead our own learning, our teams’ learning and the wider organisation’s through this shift, drawing on insights and archetypes from the RetailX Leadership Barometer?

Venue: The Union Club, 50 Greek Street, London W1D 4EQ. Map.

Format: We’re sticking with our family-friendly format: a core think tank wrapped in optional activities either side.

  • 1-2 pm: arrival for bowl food and networking (optional)
  • 2-5 pm: two think tank discussions, separated by tea and cake
  • 5-6 pm: post-event networking drinks (optional)

Seating revolves between discussions to give maximum conversational opportunities. Chatham House Rule throughout. Board Brief circulated beforehand, learning-points summary after.

Each discussion is prefaced with a research pre-feed and an expert practitioner setting the scene to kick off the conversation.

The Salon is for practitioners, not agencies, consultants or suppliers to the industry.
